Extending SAP Public Cloud by design: how NTIC builds on BTP without touching the core

Delivered 2025

NTIC kept its SAP S/4HANA Public Cloud core standard and built one extension path on SAP BTP with Mindset. Reporting came first, in 2025. Prepayment order automation is in flight, and Joule is in test.

NTIC

By the numbers

  • 2 years

Live on SAP S/4HANA Public Cloud, with the core kept standard and current

  • 1 path

One extension path on SAP BTP into an unmodified core. Every build since 2025 has landed on it.

  • 2025

First build on BTP: reporting and analytics enablement, with Mindset

  • 0 target

Manual proforma invoices. The target for the prepayment automation, in flight in September 2026

Why this matters

This is the pattern we would hand any S/4HANA Public Cloud customer. Keep the core standard. Build one path on BTP and pay for it once. Put data first, then automation, then AI, and let each build ride on the one before it. NTIC put it in one line on stage: the core is current, and everything else is theirs to build.

Before

Four manual steps before anything ships

  • The CSR holds the order. Prepayment terms mean nothing ships until the money lands, and the only lever is a manual block.
  • Accounting builds a proforma invoice by hand, so the customer has something to pay against.
  • Payment is applied, then a notification goes back to the CSR, who returns to release the order.
  • The final invoice shows the full amount, not the balance owed, so the customer calls to ask why.

After

What changes when it goes live

  • Orders on 50 percent prepayment terms will block automatically at completion. No manual block to set, no return trip to release it.
  • The system will generate the first invoice. Accounting will apply the payment and release the order like a credit block. One person, not two.
  • No notification and no wait. The order will move when the money lands.
  • The second invoice will generate on shipment, for the balance owed. Half up front, the balance on shipment, both documents correct.
“Public Cloud took the core off the table. We stopped arguing about customization and started building on top of it.”

The challenge

NTIC, Northern Technologies International Corporation, is a materials science company headquartered in Circle Pines, Minnesota. It has been live on SAP S/4HANA Public Cloud for two years. Circle Pines and Beachwood, Ohio, run it today. Mexico and Dubai are next.

Public Cloud keeps the core current and puts it off limits. That ended the old argument about customization. It also left a practical question. If the core cannot change, where does everything else go? Reporting, automation and AI all needed a place to run outside the core.

Order processing showed what was at stake. On prepayment terms nothing ships until the money lands, and getting there takes four manual steps. A customer service rep holds the order with a manual block. Accounting builds a proforma invoice by hand so the customer has something to pay against. When the payment is applied, a notification goes back to the rep, who returns to release the order. Then the final invoice shows the full amount instead of the balance owed, and the customer calls to ask why.

What we did

NTIC and Mindset built one extension path into a core NTIC does not modify. The people who run orders work in Fiori apps on SAP BTP, including the Create and Manage Sales Order apps, and the extension logic lives on BTP, where the rules allow it. Integration goes through SAP's released APIs, with identity carried through once. Underneath sits S/4HANA Public Cloud, standard and current. The cost of that path was paid once.

Mindset started by sitting with the work. We ran design thinking sessions with the people who run the orders, instead of writing a requirements document. Then came reporting and analytics enablement on BTP in 2025, the first thing NTIC put on the platform. Data came before automation and before AI, on purpose. The business stopped debating what was possible and ranked what was worth doing. Prepayment order processing came off the top of that list. It was a problem the business already complained about.

The prepayment build was in flight when NTIC presented in September 2026, with two workstreams in scope. Once it is live, orders on 50 percent prepayment terms will block automatically at completion. The system will generate the first invoice. Accounting will apply the payment and release the order the same way a credit block is released, and the order will flow to shipping. The second invoice will generate on shipment, for the balance owed.

The outcomes

NTIC has a clean core and one path for everything built on top of it. Reporting and analytics have run on that path since 2025, and every build since has landed there with Mindset. NTIC's own view, from the deck, is that putting the data layer first is why each build since has cost less than the one before it.

The prepayment automation was still in flight when NTIC presented, so what follows is what it is designed to change, not a result we are claiming. The rep will no longer set a manual block or come back to release it. Accounting will apply the payment and release the order, one person instead of two. The handoff will go away, and the order will move when the money lands. The customer will get an invoice for half up front and a second for the balance on shipment, both correct. The target is zero proforma invoices built by hand.

Joule was in NTIC's test environment at the time, on the same path. The questions are plain ones: where a sales order stands, which orders are at risk of running late, and which deliveries and purchase orders are sitting unmoved. Moving it to production is one of NTIC's priorities under evaluation, not committed work. It waits until NTIC knows which questions the business wants answered and what an agent may touch.

Enis Baftiu, IT Director at NTIC, presented the journey with Robb Neuenschwander of Mindset at SAP Connect Days for AI + Data Leaders in Chicago in September 2026. The deck is below, as presented.

How it fits together

Data first, then automation, then AI. All on one path into a core NTIC does not modify.

The order is the point. Each step at NTIC lands on the same BTP path, built once with Mindset.

If we built this today

Concept · not delivered scope

Reporting that answers back.

This is a forward-looking concept, not the scope we delivered on this engagement. It is the build we would reach for now, grounded in SAP that ships today.

NTIC put reporting and analytics on its BTP path first. The next build we would reach for is a Joule analytics agent that reads the live models and proposes answers, instead of leaving people to dig for them.

The data product

Cloud ERP Intelligence

Grounds the agent in governed S/4HANA Public Cloud operational and financial signals through SAP Knowledge Graph, so reporting reflects real business meaning rather than raw table joins.

Intelligent Application on SAP Business Data Cloud

The Joule agent

Embedded Analytics Insight Agent

Reads the live CDS analytical models and operational data in S/4HANA Public Cloud, then proposes the reports, KPIs, and variances a finance or product lead should look at next. It drafts the narrative behind a number instead of leaving someone to chase it across apps.

The Fiori app

Multidimensional Reporting (with embedded Joule)

The standard S/4HANA Public Cloud analytical apps where you slice CDS views live, now with Joule sitting in the launchpad to answer questions in plain language and pull up the right view. No separate BI stack to feed.

Embedded in the Fiori launchpad.

We would mine how reporting and order processing really flow in SAP Signavio first, map the application estate in SAP LeanIX, and let MIND accelerators carry the existing reports across to the new model.

Presented publicly

We took this work to the SAP stage.

NTIC has run SAP S/4HANA Public Cloud for two years without modifying the core. Everything since runs on one extension path on SAP BTP that NTIC built with Mindset. Reporting and analytics came first, in 2025. Prepayment order automation is in flight, and Joule is in test.

“The data layer came before automation and before AI. That order was deliberate, and it is the reason everything since has been cheaper than the thing before it.”
