Foundation first: how TAMKO built an AI-ready SAP platform on BTP

Delivered 2026

TAMKO moved its integration backbone from PI/PO to SAP BTP Integration Suite with 100 percent of processes documented in Signavio and a 100 percent first-pass test rate. Identity and data controls went in first. Its IT team now uses Joule for Consultants every day.

TAMKO Building Products

By the numbers

  • Integration process maps documented in SAP Signavio

  • First-pass functional testing rate on migrated integrations

  • Daily

Joule for Consultants use by TAMKO's IT team, including live go-live sessions

Before

PI/PO, limited visibility, AI as an idea

  • On-premise SAP PI/PO middleware with rising operational overhead and constrained scalability.
  • Limited central observability, so it was hard to know what was running and how.
  • Custom coupling between systems that would complicate a move to S/4HANA.
  • AI discussed in business terms, but no safe path for an agent to reach ERP data.

After

A governed BTP platform an agent can stand on

  • All in-scope interfaces rebuilt as iFlows on SAP BTP Integration Suite, governed by API Management and monitored in Cloud ALM.
  • Every process documented as a BPMN model in SAP Signavio, 100 percent coverage.
  • Principal propagation across Integration Suite, Joule Studio and the Gen AI Hub, so agents act as the user.
  • A CAP service exposing ECC and HANA data read-only to Claude, and Joule for Consultants in daily use.
“Slow projects excite no one. Start small, scale fast.”

Why this matters

Wayne Westgaard's rule is foundation first: get integration, identity and data right, then let people try AI on real work. TAMKO is a family-owned manufacturer founded in 1944 with a Deming and Six Sigma culture, so proof matters more than promises. That is why the AI conversation there is about maintenance data and go-live weekends, and why Wayne told the story on the SAP stage.

The challenge

TAMKO Building Products is one of the largest independent makers of asphalt shingles, underlayments and waterproofing in the United States. Founded in 1944 and still family-owned, it runs its own raw-material plants and has built its culture on Deming in the 1980s and Six Sigma in the 2000s. It treats the 2020s as the automation and AI era, and it wanted to get there without skipping steps.

The integration backbone was an on-premise SAP PI/PO landscape. It worked, but it carried rising operational overhead, limited central visibility into what was running, and custom coupling that would complicate a future move to S/4HANA. As AI tools arrived, the question was not which model to pick. It was whether the platform, the identity model and the data were ready for an agent to act on someone's behalf without creating a security problem.

What we did

Mindset ran the PI/PO to SAP BTP Integration Suite migration in phases, from assessment through go-live and hypercare, following SAP's Migration Guide for Process Orchestration. Every in-scope interface was assessed for cloud readiness, rebuilt as an iFlow, governed through SAP API Management and monitored in SAP Cloud ALM across Dev, QA and Production. Every process was documented as a BPMN model in SAP Signavio.

That is the foundation. On top of it, TAMKO and Mindset put the pieces in that make AI safe to try. Principal propagation carries the user's identity across Integration Suite, Joule Studio and the SAP Gen AI Hub, so an agent only sees what that person can see. A Cloud Application Programming (CAP) service exposes ECC and HANA data read-only to Claude for maintenance analysis, mean time to failure and parts inventory questions, with write access deliberately held back until trust is earned.

Wayne's team works to three simple ideas: observe for opportunities, defend the data, attack to learn. The first agent they adopted was SAP's own Joule for Consultants, which the IT team now uses daily to pull SAP Notes, knowledge base articles and configuration guidance during live work.

The outcomes

The migration hit its quality bar before the manufacturing application phase: every in-scope integration passed code review and technical testing, 100 percent of process maps were documented in Signavio, and the first functional testing batches passed at 100 percent. Legacy on-premise servers are being decommissioned in favor of a governed cloud platform aligned to Clean Core.

On the AI side, the outcomes are the ones Wayne presented in Philadelphia. Joule for Consultants is in daily use. During a weekend S/4HANA CVI go-live, the implementation partner hit blocking issues and the team pulled the exact SAP Notes through Joule in the room, and the go-live stayed on schedule. Identity propagation is in place so agents act as the user, and data access is read-only by design until the next step. Mindset's earlier integration work is the reason those pieces had somewhere to stand.

How it fits together

Foundation first. Identity and data controls next. Then let people try AI on real work.

The order is the point. Each step at TAMKO stands on the one before it.

If we built this today

Concept · not delivered scope

Integration that watches and heals itself.

This is a forward-looking concept, not the scope we delivered on this engagement. It is the build we would reach for now, grounded in SAP that ships today.

This engagement moved TAMKO's integration backbone off on-premise PI/PO and onto SAP BTP, so the modern build is an agent that keeps those cloud iFlows healthy and Clean Core ready instead of waiting for the next middleware incident.

The data product

Integration Observability Data Product

A governed data product on SAP Business Data Cloud that grounds the agent in real message flow, latency, and error semantics across every migrated interface. It gives the watcher one trustworthy view instead of scattered middleware logs.

Data product on Business Data Cloud

The Joule agent

iFlow Health Watcher

Reads interface telemetry, message logs, and error patterns across SAP Integration Suite, then proposes fixes, retries, and Clean Core alignment steps for the migrated iFlows before a flow degrades. It maps each legacy PI/PO interface to its cloud target and flags where custom coupling still needs to go.

SAP Integration Suite, SAP API Management, SAP BTP, SAP Cloud ALM · PROPOSE · Interface uptime and migration backlog burndown, fewer integration incidents per release

The Fiori app

SAP Integration Suite (Flow Builder, not a Fiori app)

Integration lives on SAP BTP, not in an S/4HANA Fiori app, so the honest home is the Integration Suite design and monitoring console where Joule helps build and watch iFlows. Joule assists inside the Flow Builder pattern rather than in the launchpad.

On SAP BTP, not the Fiori launchpad

We mine the real interface flows in SAP Signavio first, map the old estate to the new one in SAP LeanIX, and let MIND accelerators carry the legacy integrations across without losing the institutional knowledge.

The Joule Agent Factory Process intelligence

What we built

  • 100% first-pass functional testing

PI/PO to SAP BTP Integration Suite migration

Assessment and rebuild of every in-scope PI/PO interface as an iFlow across Dev, QA and Production, following SAP's Migration Guide for Process Orchestration, through go-live and hypercare.

  • 100% of process maps in Signavio

    Governance and documentation layer

SAP API Management in front of the interfaces, SAP Cloud ALM for monitoring, and a BPMN model of every process in SAP Signavio, so the landscape is legible before anything intelligent touches it.

  • Agents act as the user

    Principal propagation across BTP services

One user identity carried across Integration Suite, Joule Studio and the SAP Gen AI Hub, so an agent inherits the user's permissions rather than a service account's.

  • Read first, write later

    Read-only data services for AI

A CAP service on BTP exposing ECC and HANA maintenance data to Claude for mean-time-to-failure and parts-inventory questions. Read in place, write held back on purpose.

  • In daily use

    Joule for Consultants rollout

SAP's J4C adopted by TAMKO's IT team for SAP Notes, KBAs and configuration guidance during live work, including a weekend S/4HANA CVI go-live that stayed on schedule.
