How a grower-owned sugar cooperative piloted offshore SAP managed services with Mindset

A Grower-Owned Sugar Cooperative Delivered 2024

Mindset stood up a two-person offshore SAP development team for a Minnesota sugar cooperative, validating a cost-effective, repeatable model for ongoing SAP support work.

By the numbers

  • 6 months

    Offshore AMS pilot duration

  • 2

India-based developers staffed on the engagement

Before

Onshore-only SAP support, at high cost

  • Ongoing SAP development and maintenance work with no offshore delivery model in place.
  • No structured way to evaluate whether offshore AMS could meet quality and communication standards.
  • Higher cost-per-resource than the workload volume justified.

After

Offshore AMS pilot: validated and complete

  • Two India-based developers delivering SAP ABAP support across a six-month pilot.
  • IT leadership with a concrete, experience-based view of offshore AMS fit.
  • A lower-cost support model evaluated against real project work.

Why this matters

A Midwest agricultural cooperative testing whether offshore SAP managed services can work for its scale. A structured pilot designed to give IT leadership real evidence before committing.

The challenge

The cooperative ran its enterprise operations on SAP and needed ongoing development support, but wanted to bring down the cost of that support without giving up quality. An in-house or onshore-only model was too expensive for the volume of routine development and maintenance work in the queue. The team wanted to test an offshore AMS delivery model before committing to it more broadly.

What we did

Mindset ran a roughly six-month offshore AMS pilot, staffing two India-based developers to handle SAP ABAP development and support work. The engagement gave the cooperative's IT team a low-risk way to evaluate offshore delivery: real work, real deliverables, and a defined pilot window to assess quality and fit before making longer-term decisions about support model structure.

The outcomes

The pilot ran from late October 2023 into April 2024 and was completed as scoped. The offshore team delivered SAP development and support across the pilot window, giving the cooperative's IT leadership a concrete basis for evaluating offshore AMS as a regular part of their support model.

If we built this today

Concept · not delivered scope

AMS support, now agent-assisted.

This is a forward-looking concept, not the scope we delivered on this engagement. It is the build we would reach for now, grounded in SAP that ships today.

This cooperative wanted ongoing SAP ABAP development and support without the cost of an in-house team, and in 2026 a Joule agent can carry a lot of that change-request and incident toil alongside the developers.

The data product

SAP Knowledge Graph

Governed business semantics over the cooperative's S/4HANA tables and objects, so the agent understands what a material, plant, or pricing condition actually means before it touches code. It grounds every suggested change in the real data model instead of guessing.

The Joule agent

ABAP Change Request Co-pilot

Reads the incident and enhancement backlog, the affected ABAP objects, and the transport history, then drafts the code change, a unit test, and the transport request for a developer to review. It also writes the incident triage note so support work and development work stay connected.

The Fiori app

ABAP development tools with Joule in SAP Build Code

ABAP work in 2026 happens in SAP Build Code with Joule embedded, so a developer can ask for an enhancement in plain language and get suggested code, tests, and documentation back. This is the platform developer surface, not a single S/4HANA Fiori transaction.

Joule in the developer workspace, not the Fiori launchpad

Before any of this, we would mine the real support and change patterns in SAP Signavio, map the custom ABAP estate in SAP LeanIX, and let MIND accelerators carry the old code forward instead of rewriting it from scratch.

What we built

  • Six-month pilot completed as scoped

    Offshore AMS pilot delivery

Two India-based Mindset developers staffed on SAP ABAP development and support work for the full pilot duration.

  • Gave IT leadership a concrete decision basis

    Offshore delivery model validation

Structured as a time-limited pilot so the IT team could evaluate cost, quality, and communication patterns before committing to a broader offshore model.

  • Continuous coverage across a defined pilot window

    SAP ABAP development support

Ongoing development and support work handled by the offshore team across the pilot period.

  • Client team engaged and hands-on throughout

    Knowledge transfer to client team

Working alongside the cooperative's IT staff allowed for process alignment and collaborative delivery practices to carry forward.
